At some point, most businesses face decisions about tools, systems, or solutions.

Should you build something yourself?

Buy an off-the-shelf tool?

Or leave things as they are for now?

This playbook is designed to help you approach those decisions calmly, understand the trade-offs involved, and choose an option that fits your business — without pressure to “keep up” or over-invest.

Use what’s helpful. Ignore what isn’t.

1. What this playbook is for

This playbook supports businesses that are:

  • Considering new tools, platforms, or systems
  • Debating custom work versus existing solutions
  • Feeling pressure to formalise or automate

It focuses on decision clarity, not technical implementation.

2. When this playbook may not be helpful

This playbook may not be useful if:

  • You’re not currently facing a decision
  • You’re looking for product recommendations
  • You need immediate technical instructions

It’s okay to come back to this later — or not at all.

3. The situation in practice

These decisions often arise during moments of friction.

You may be noticing:

  • Repetitive manual work
  • Tools that no longer fit
  • Advice from others to “just automate”
  • Uncertainty about long-term implications

The pressure to decide quickly can be strong — especially when others appear confident.

4. Key considerations to think through

Rather than starting with options, it can help to reflect on:

The problem

  • What’s actually causing friction right now?
  • Is the issue about scale, clarity, or capacity?

Time and energy

  • How much attention can you realistically give to change?
  • What would disruption cost you right now?

Flexibility

  • How easy would it be to change direction later?
  • What commitments would each option create?

Fit

  • Does this support how your business actually operates?
  • Or how you think it should operate?

5. Decision points (not decisions)

Businesses often find themselves choosing between:

  • Speed vs flexibility
  • Cost now vs cost later
  • Control vs simplicity

There is no universally “right” option — only trade-offs that matter differently at different stages.

6. Common pitfalls to be mindful of

Some patterns that commonly create regret include:

  • Building too early without clear needs
  • Buying tools based on features rather than fit
  • Assuming growth will justify complexity
  • Making decisions under comparison pressure

Awareness alone can reduce these risks.

7. Preparing in a way that suits you

If you decide to prepare further, you might:

  • Write down what you actually need the solution to do
  • Note what would make things worse, not better
  • Give yourself permission to delay if clarity isn’t there yet

Preparation doesn’t need to lead to action.

8. What this playbook doesn’t do

This playbook:

  • Doesn’t recommend specific tools
  • Doesn’t tell you what to choose
  • Doesn’t assume growth as the goal
  • Doesn’t replace technical or financial advice

It exists to support judgement, not decisions.

9. If you want to go further

You might also explore:

  • Choosing Tools Without Locking Yourself In (Article)
  • Organising Your Business Before You Try to Scale (Playbook)
  • Community discussions around tooling decisions

You don’t need to act on this immediately.

Thoughtful decisions rarely benefit from urgency.
